The Five Shifts: What It Really Takes to Grow Your HVAC Business
Rick Gutenmann, MAP Consulting

Description: Growth doesn't break HVAC companies. Complexity does.

Whether you're leading a family-owned business with 15 employees or managing a multi-location organization with hundreds of team members, every stage of growth requires leaders to think differently. The habits that helped build today's success often become the very things that limit tomorrow's growth.

As companies expand, communication becomes more difficult, accountability weakens, decision-making slows, and leaders find themselves solving more problems while creating fewer opportunities.

In this engaging keynote, attendees will discover the five critical leadership shifts that allow HVAC companies to grow without growing chaos. Through practical examples and real-world strategies, leaders will learn how to build stronger managers, create predictable execution, develop future leaders, and build an organization that performs consistently at every level.

The principles apply whether your next goal is adding another truck, opening a second location, or leading a national organization.

You Will Learn

  • Why every stage of growth requires different leadership
  • The five leadership shifts that separate companies that scale from those that stall
  • How to reduce owner and executive dependence without sacrificing quality
  • Why accountability systems outperform heroic leadership
  • How operating rhythms improve communication, execution, and profitability
  • What great HVAC companies do differently to sustain growth through people, systems, and culture
Bio: Rick Gutenmann is a Senior Consultant at MAP with more than 35 years of experience in leadership, higher education, entrepreneurship, and business operations. After earning tenure at Stony Brook University, he founded an award-winning custom home construction company before transitioning to business consulting and the HVAC industry. As a leader at Goettl Air Conditioning and Plumbing, he created the Goettl Academy, helping the company earn MAP's President's Award for seven consecutive years. Today, Rick helps organizations improve performance through accountability, leadership, and alignment.

Bring Your Numbers and Questions: A Working Session with a CFO (3 sessions)
Hurley Fox, Fox & Partners (Outsourced CFO's and accounting +)

This is not a presentation.
Nobody is going to stand up and speak at you for an hour. This is a working session. You bring the questions, the financials, the reports, the thing you have been meaning to look at and haven't. Come with questions and leave with clarity, answers, and connections from someone who has helped hundreds of owners and businesses work through problems like:
  • I'm profitable on paper and there's never any money in the bank
  • I don't know what I actually made on a job until months after it's finished
  • My books are behind and I'm not sure what's true anymore
  • Payroll swings every week and I can't tell you why
  • My commission plan pays out on numbers that don't protect my margin
  • Nobody is chasing what customers owe me
  • I don't know how much to set aside for taxes
  • I want to buy a truck, a building, or a competitor and I can't tell if I can afford it
  • I want to sell in five years and I have no idea what it's worth
  • My accountant files my return and I never hear from them again
What we look at:
  • Two years PL and BS
  • Where your cash went last quarter, and why it doesn't match your profit
  • True margin by job type, install versus service versus maintenance agreements
  • What the busy season is hiding, and the slow season is about to expose
  • Debt service, tax reserve, and receivables
  • Whether your comp and commission plans are paying out on numbers that actually protect your margin
  • The three or four numbers you should care about to increase your free cash flow
What you walk out with:
  • A plain-English read on the health of your books
  • The lever in your business that actually moves cash, and which one to pull first
  • A ranked list of what to fix first, second, and third
  • The gaps that would cost you real money in a sale, a loan application, or an audit
  • An introduction if you need one. Sometimes the fix isn't an accounting fix, and we've put clients in front of attorneys, CPAs, AR lenders, and financing partners to get it done.
Who this is for:
Business owners. Managers and department heads who have to review financials and answer for them. And anyone with a personal financial question who wants the answer from a CFO who also runs businesses.
Don't own a company? Come anyway. Bring the personal budget you can't get to work, a tax question you've been sitting on, an investment you're not sure about, a house you're thinking about buying.

10:15-11:15 am // Breakout Session 2

When Search Starts Choosing: How HVAC Contractors Compete in AI Search
Jennifer Bagley, CI Web Group

Description:
AI is changing how homeowners find HVAC contractors. In this session, Jennifer Bagley, CEO of CI Web Group, will explain how AI systems evaluate websites, business information, reviews, and other online sources to determine which companies appear in search answers and recommendations. Attendees will learn the fundamentals of AI visibility, why traditional SEO rankings aren't the whole story, and what contractors can do to make their businesses more visible and credible in AI-powered search.

Do You Do Retrofits?

Ed Janowiak, ACCA National

Description: In this session, you will learn how to apply ACCA Manuals J, S, D, and T to existing homes.

More importantly, we will cover the use of Fan Law 2 to determine whether an existing duct system can handle the airflow requirements of a new system.

With the rise of electrification, heat pumps often require greater airflow than traditional air conditioning systems. You will learn a mathematical process, using static pressure measurements to forecast the external static pressure of a new system based on data collected from an existing one.

Stop relying on hope and guesswork. Start applying math and proven principles.

Addressing Unlicensed HVACR Activity
Joe Navarra, HVACR Comfort Pro

Description:
Learn how to identify unlicensed individuals working in the HVACR industry and the steps you can take to report them. This session will explain how to work with the New Jersey HVACR Board and County Prosecutors' Offices, including investigators, to help protect consumers, support licensed contractors, and strengthen the industry.

From Strategy to Service Calls: Building an Accountability System That Drives Daily Execution // Salon 4
MAP Team

Description: Every HVAC company has goals.

The organizations that consistently outperform their competition are not necessarily the ones with the best strategy. They're the ones that execute consistently every day.

This highly practical breakout transforms the ideas from the keynote into an operating system leaders can implement immediately. Participants will learn how to create accountability without micromanaging, improve communication across departments, use metrics that actually matter, and establish leadership routines that keep everyone moving in the same direction.

Whether you lead one team or multiple locations, you'll leave with practical tools that improve execution across sales, service, installation, operations, and administration.

You Will Learn

  • How to create ownership and accountability at every level
  • The weekly leadership rhythm that keeps teams aligned and focused
  • How to turn goals into measurable daily actions
  • Conducting accountability conversations that improve performance
  • Using scorecards to coach people instead of simply measuring them
  • Building consistency across sales, service, installation, dispatch, and office operations
  • Identifying the few key metrics that predict future performance instead of explaining past results
  • Practical tools that can be implemented immediately after the conference
Rebates vs. Code: Are You Being Set Up to Fail?

Ed Janowiak, ACCA National

Description: There is an increasing disconnect between electrification goals, heating requirements, and the tendency to install oversized air conditioning systems.

Oversizing has never been acceptable. Code requires adherence to Manual S, which mandates selecting equipment that meets the latent load on a design day. However, in some applications, attempting to meet heating loads with heat pumps can result in systems that lack sufficient latent capacity, leading to oversized cooling equipment.

In this session, we will examine exactly what the ACCA manuals state and leave it to you to compare those requirements with the incentives and rebate structures in your local market.

Elite Software: Residential HVAC Design Overview
Joe Navarra, HVACR Comfort Pro

Description:
Get an introduction to Elite Software's RHVAC program and its role in residential HVAC system design. This session provides an overview of ACCA Manuals J, S, and D, demonstrating how proper load calculations, equipment selection, and duct design work together to create efficient, high-performing HVAC systems.
